“经营是道,管理是术” (曹德旺)

福州闽剧里演的一个(清朝) “重男轻女“的 曹员外真有其人,就是曹德旺的曾祖父。到了父亲这一代家道中落,在日本/上海开百货公司失败,伤心离家失踪三年,母亲穷苦,多年饿坏身体而早死。曹德旺9岁前没有爸爸给名字,读书捣蛋,14岁被学校踢出校门,替人看牛。少年发育后才开窍,储蓄一年割草微薄的工钱,买字典和书本自学成材。(故事有点像元朝画荷花的王冕,明太祖朱元璋的童年。) 曹德旺的妻子是个文盲,但"福耀"的成功是她在后面默默支持丈夫,让他数十年早出晚归,义无反顾的创业。

曹德旺 (Billionaire misconception )

  1. “福耀” (Fuyao Glass) 汽车玻璃中国第一,世界第二
  2. 父亲的教导:有多少"心",就能做多大的企业。
  3. 抓住"改革开放"的时机, 他赚了第一桶金: 1978 – 1983
  4. 维持"国格":不在国外丢中国的脸, 才能赢得外国人的尊敬。早期中国人出差国外例子:国家津贴 Per diem US$70/天, 省吃以便储蓄钱买免税洋货回国,要求外国供应商免费请吃饭喝酒,让外国人看不起。
  5. 道:师道,政道,商道
  6. 企业家要有文化自信:文化是长年经验的积累。
  7. “道术” :经营是”道” (Way) ,是无形但无所不在。MBA是 “术” (专业Techniques),是经营的”幼稚园” 。
  8. 企业环境需要社会的稳定。贫富差距大,社会就有冲突 (美国恐怖枪斗,法国中层人士Yellow Vest, 香港百万人游街反动,… )
  9. 富则兼济天下做慈善:施财不比施法好。做善事是修行,吃一点亏 (被骗子私吞捐款) 无所谓。
  10. 创业:不要未有产品/idea, 就去开公司。eg. 卖猪脚 – 先考察顾客喜好,店面卖点 / 外送,和竞争者的差异,价格,…
  11. 劝告年轻毕业生:先把”所学” 变成 “所能” (Convert what was learnt in school to Capability) – 去企业学本领。
  12. 好学不倦才能具有“先知先觉”的洞察力 (Clairvoyance) :康熙大帝少年好学 (他有法国数学家教Euclidean Geometry) ,青年苦学, 中年博学,晚年通学。
    孔子也是如此
  13. 专一 "Focus":分销和直销的不同 – 福耀在美国卖汽车玻璃的惨败经历。
  14. 公司财务透明度:Oracle ERP 精细的会计制度, 让福耀打赢美国"反倾销"(Anti-Trust) 的官司。
  15. 永不退休 :事业成功后就有责任回馈国家和社会,交税100个亿,捐款100个亿给教育公益。 个人赚钱已经不是第一目的。

曹德旺想跟曹操对话,肯定他为国家的贡献:

  • 美国的”Anti-Trust”是政治手段:先判你输,罚进口税(Tarrif) , 拖你2年,中国企业就被拖垮。
  • 起初深信不疑,现在怀疑的东西:钱
  • 父亲的遗训:如果家族企业要连续做几代人,就要学做慈善。
    • 大善为官,小善为慈
    • 原因:社会如果贫富差距大,动乱起来,企业就不能做大。
    • 有例为证:新加坡的李氏基金,从大慈善家李光前到第二代儿子,第三代…

曹德旺读三遍最爱的书 《曾国藩传》,从中学会:

  • 为国为民做好事
  • 做人要”收起尾巴” ,不要太傲慢

福耀玻璃 曹德旺 & “American Factory”

Obama & wife recently made a documentary film “American Factory” about the legendary Chinese company 福耀玻璃 “Fuyao Glass” owned by 曹德旺, a 72-year-old southern Chinese (福清人),with only few years of education, mostly self-taught.

21 Aug 2019 Netflix Movie 《American Factory》A closed-down Ohio General Motor factory took over by Fuyao, providing 2,000 jobs to the retrenched GM former employees, but the “American Workers’ Union” brought in new struggle with the Chinese management…

The interview below revealed some of 曹德旺 business and life wisdoms:

  1. America’s mistake in the 80s of “De-industrialisation” aka “Assets light” by closing down USA factories, outsourcing manufacturing overseas, then chase after 3 sources of fortune in : Hollywood, Wallstreet and Virtual (Internet) Economy.
  2. Charity: he donates 50% of his own Fuyao shares to a Foundation fund for charity. Example: For Fujian earthquakes disaster, he gave his money on condition to only those victims who have no roof above them, not those who have other house elsewhere (with which they still can survive by selling or renting out.)
  3. Successor: he supports his son to quit as the 福耀 CEO to be on his own as an entrepreneur. He taught his son a smart way to control the family’s business via the Holding Company (控股集团), and let the 福耀 Chairman & CEO run the business, only change them if they are found incompetent.
  4. At 70 he feels still young, so he volunteers to run the USA new venture for his CEO. He compares himself with 姜子牙, who at 80 just newly married became the Prime Minister of 周文王.

管仲 HR

管仲是孔子最佩服的古人。
这是管仲的 HR “以人为本” 政策, 今日还适用在公司管理:
‘三选‘ 奨罚 (Recommendation & Selection of candidates, Anti-nepotism ) ,
招贤 (Attract Talents)
防心术不正小人 (Prevent’ ‘poisonous’ staff).

齐恒公在管仲生前帮助成为春秋五霸之首。
管仲死后他听信小人'三宠',死在宫里,尸体腐烂无人知。

其中一个小人是易牙,“打牙祭”的典故。杀自己三岁小儿给齐恒公吃人肉。
